The brief

At a global logistics brand's two-day industry conference, every attendee could walk away with a denim jacket they designed themselves. The activation had to handle hundreds of guests over two days without a line taking over the floor. Each jacket had to feel personal, not like a uniform.

The design system was simple on purpose: nine patch designs, including the event's own "Greetings from…" patch, which guests could place anywhere on the front, sleeves or back of the jacket. Each patch could be used once per jacket, which kept every design balanced and made guests choose.

What we built

Seven design stations fed a live heat-press line. Guests designed at a station, saw a preview of their exact jacket, and walked away while it was pressed.

Guest experience flow:

  1. Guest opens the jacket designer at a station
  2. Drags patches onto the jacket, front and back, and sets each one's position, angle and size
  3. Reviews a preview of the finished jacket and submits
  4. Gets a text confirming the order, and goes back to the conference
  5. The jacket is pressed patch by patch on site
  6. Gets a second text when it's ready, then picks it up

The tech

  • Designer: a custom web app with a drag-and-drop jacket canvas, front and back, with six placement zones: both chest panels, both sleeves, the back yoke and the back panel
  • Production queue: every order goes straight to the press line with its exact layout, so the press operator works from the guest's preview, not guesswork
  • Offline-first: stations are built to keep taking orders if the network drops and sync when it returns. At this event the connection held: no orders had to be taken offline.
  • Notifications: two texts per guest who opted in: one when the order was received, one when the jacket was ready

The numbers

519 jackets, 3,108 patches pressed. Guests used an average of 6 patches per jacket. A third of them (171) used all nine.

81% of jackets were one of a kind before counting placement details. 422 of 519 jackets had a patch-and-zone layout no other guest chose. Add each guest's own positioning, angle and sizing, and effectively no two jackets matched.

93 jackets in a single hour. The busiest stretch ran three hours back to back at 92, 93 and 80 orders, 265 jackets in three hours. That's the number production has to be planned around, not the daily average.

Ready in a median of 15 minutes. Pressing a jacket took a median of 8 minutes once it reached the press, and the median guest had their jacket 15.4 minutes after ordering. At the peak, the slowest 10% waited 48 minutes or more.

78% opted in to texts, and every text was delivered. 405 of 519 guests chose SMS updates. All 405 "order received" texts and all 405 "ready for pickup" texts were sent. Guests didn't stand at the booth waiting; they came back when their phone told them to.

98% of jackets were picked up and logged. 508 of 519 jackets were scanned out at pickup, which gives a clean record of who took what.

Where guests put patches: 70% on the front and 30% on the back. The chest panels were the most popular spots, followed by the back yoke. The event's own branded patch was the most popular design: it went on 480 of 519 jackets (92%) without being required.

What we'd do differently

  • Staff presses for the peak, not the average. Most of the volume landed in a three-hour window, which is when the slowest orders stretched toward 48 minutes. More press capacity in that window, or a scheduled pickup slot, would keep waits near the 15-minute median.
  • Offer a "use all nine" shortcut. A third of guests placed every patch. A preset layout they could adjust would speed up their design time at the station.
  • Plan inventory around the event's own patch. The branded patch was on 92% of jackets, far ahead of the rest. Next time we'd stock it with the most margin.

The four commitments: did we hit them?

This was a live customization activation rather than an AI-generated one, so two of the four commitments apply differently:

CommitmentResult
Every guest gets a one-of-one✓ 422 layouts no one else chose, plus each guest's own positioning
Generation under 30 secondsNot applicable: guests designed by hand, and the median jacket was ready 15 minutes after ordering
Brand safety as a system✓ A fixed set of approved patch designs, with no free-text input
Activation returns data✓ 519 layouts, 3,108 placements, 405 SMS opt-ins, 508 logged pickups
